Context
A European media services company of 400 people had decided to implement a new ERP to streamline and reshuffle their complete internal operations and modernize the company. In preparation for the arrival of the new ERP solution, they decided to map their core O2C and P2P processes. The objectives were to:
- Understand the current way of working and responsibilities of each department
- Design the future way of working and prepare the change management
- Ease the ERP project by providing high-level process specifications
- Implement quick wins right away while waiting for the future ERP solutions
Accomplishment
Penon Partners led the O2C and P2P process mapping engagement and designed the future model with the leadership team and the ERP integrator team.
- Interviewed teams (customer service, planning, operations, finance, controlling, purchasing, Production, IT)
- Mapped current and future detailed process (flows, systems, documents, policies,…) and issues analysis
- Defined all business rules associated with the processes (thresholds, delegation rules, options, …)
- Organized and animated workshops with the management team for discussions and validation
- Wrote final report with recommendations and quick wins
Outcome
In 3 months, the general management mapped, specified and validated the future O2C and P2P processes.
They took immediate actions on organizations, workflows, approval policies, and roles between teams.
It eased the ERP project management, testing phase, and of course the change management.
