We built a complete IT roadmap for a mid-size logistics and software services company (revenue $30M ) that was pushed to modernize its IT to cope with recurrent outages, new clients’ expectations (online order management and invoicing), and competitors’ new features.

Analyzed the current stage
- Interviewed all business stakeholders (CEO, Products, Operations and Logistics, IT Teams)
- Mapped current architecture (functional, applications, and infrastructure)

- Designed and mapped future systems per core functions (workshops with IT and Bus Rep)

- Defined phased approach – steps, sequence to follow
- Worked with business stakeholders to make key business decisions

- Estimated budget, resource, and timeline per phase
- Obtained validation of the plan
Outcome
In two months, the IT roadmap and execution plan were presented and validated by the board of the company. This transformation and the new features helped obtain contract renewal and the trust of the largest clients of the company.
Main business decisions that made a difference:
- Online features: stop the WMS upgrade that was planned and replace it with simpler software with online features.
- Reduce Outages: install a QA/testing bed and implement ITIL processes (change management and release management).
- Modernize: move all development to a modern framework/language to modernize all our capabilities – perform a complete training of all the developers and architects.
